Large digital transformation programs require more than new technology. When organizations introduce new ERP and business systems, change management and user adoption are critical to success. Akselera supported an international company in the construction industry with change management in a large and complex implementation project aimed at standardizing processes and replacing multiple legacy systems.

Project background and needs

The client operates across several countries and has a complex organizational structure with multiple business units and locations. The company initiated a major transformation program in which several existing ERP and business systems were to be phased out and replaced with new solutions.

The objective of the program was to establish common business processes supported by shared systems across the organization. The project involved significant complexity due to several factors, including:

  • the scale of the organization

  • integrations between systems

  • mergers and organizational changes

  • the introduction of new technology platforms

To ensure a successful implementation, a structured approach to change management and user adoption was required.

Akselera’s role

Akselera supported the client by operationally leading the change management work within the project. The approach was based on the PROSCI’s ADKAR model, a structured methodology designed to ensure that employees understand, accept and adopt new systems and ways of working. As part of the change management effort, Akselera developed a comprehensive change strategy based on analyses of the organization and the impact of the transformation. This included:

  • stakeholder and target group analyses

  • sponsor and stakeholder mapping

  • process gap analyses

  • competency assessments

Based on the change strategy, detailed plans were developed for:

  • communication

  • training

  • resistance management

  • organizational support throughout the implementation

All activities were closely aligned with the overall project plan.

Organizational anchoring

To ensure a smooth implementation of new business processes, a dedicated customer organization was established to support the rollout across the company. The receiving organization consisted of:

  • expert super users

  • super users

  • local rollout managers

These roles were responsible for training users and executing local implementation plans across the various organizations and geographic locations. This structure helped ensure strong organizational ownership and enabled the company to build internal competence throughout the implementation process.

Results and value for the client

Through a structured and comprehensive change management approach, the client established a strong foundation for the successful implementation of new systems and processes. The project resulted in:

  • strong user adoption of new solutions

  • successful anchoring of new business processes across the organization

  • increased internal competence among super users and key personnel

  • a smooth transition from project implementation to operations and governance
